Activate Data Governance
Create the rules of engagement for trusted data with a decision-focused framework.
The Situation
Data governance has become a critical lever as expanding AI initiatives increase the need for trustworthy data. Governance ensures the organization extracts maximum value from the use of data assets and capabilities, but many struggle to make this work in practice. Governance must first codify business judgment – clarifying who makes decisions, what trade‑offs define “good enough for the purpose,” and how shared ownership works across domains – so that management only executes where those decisions create measurable impact.
This research helps you define and activate a data governance framework that will steer, influence, and determine how your organization manages its data. The framework follows four phases and includes multiple templates and tools, such as a decision log, governance handbook, data domains primer, catalog entries, and policy package.
- Define the decisions you need your organization to make by identifying your governance drivers, understanding your organizational context, and developing the “why” behind your data governance program.
- Define your decision-making framework by tailoring the governance structure to fit your context, articulating roles and responsibilities, defining membership, and establish decision-making processes.
- Establish critical guardrails in the form of policies and processes, plan how you’ll measure success, and finalize the governance structure.
- Activate data governance within your organization by preparing day-1 agendas, securing strategic approval, and initiating governance processes.

Abbas has been great to work with throughout the guided implementation. He's extremely knowledgeable, patient, and does a great job meeting us where we are. He's taken the time to review our presentations, provide practical feedback, answer questions, and help us work through challenges rather than just walking through the material. His guidance has helped us move much more quickly and with greater confidence. It's still too early to put a dollar value on the savings, but the time, expertise, and direction he's provided have been incredibly valuable. I expect his guidance will save us significant time and effort as we continue building out our data governance program.

The best parts of our experience was that Paul understood our needs and adjusted the deliverable to meet our needs, while at the same time influencing and sharing knowledge with us when he believed that a specific deliverable was important even we did not think that at first. He is good at influencing, but also at being flexible, he has a good grasp on the realities that we are facing, the road we've been on, and where we are looking to go. He is intuitive and influential. I do not really have a worst part of the experience, it was all valuable.

The workshop brought clarity to what data governance means and why it matters. It was good that we included some staff outside of our department - that should help with getting their buy-in when we start the project. Areez was knowledgeable and engaging and he was skilled in steering us in the right direction without being too pushy. I also appreciated that he looked up our County's strategic plan and operational objectives and tied it to the workshop. We were able to identify program areas and what we should focus on first. I would have liked it if we have done a few more hands-on exercises in identifying data domains & assigned ownership (including non-ISD staff), but participants were juggling different meetings and commitments. If I have to do it again, I would have asked for complete commitment from all participants and included more departments.

The most valuable part was being able to talk through real examples from our own organization and shaping the tools around what our audience actually needs. I genuinely felt listened to and understood by the team. The experience felt much more personal and genuinely connected than anything I’ve encountered before, especially when it came to truly understanding how the tools translate into real-world use.

I had a very positive experience working with Crystal on data governance. While we do have a data governance model in place, I initially came in with a broad but specific goal of moving forward with redeveloping and more formally establishing our governance program. It ended up being far more valuable to step back and walk through data strategy and road mapping first. That process helped surface and explicitly articulate work we were already doing, but in a way that connected it into a coherent, actionable system rather than a set of loosely related activities. Seeing our efforts mapped against the model clarified that not all initiatives carry the same weight or purpose, and it helped frame governance as a sequence that builds over time rather than a collection of buckets to manage. As someone who organizes complex work through systems, this perspective helped connect the bigger picture to near-term action and establish a stronger foundation for the next phases of governance work.

Working with Crystal was the absolute best part of learning about Data Governance. I was extremely impressed with her product knowledge. Additionally, she showed great patient and understanding working with me, a real novice to say the least.
The worst part is that we have to pump the brakes based on new information regarding our overall data governance strategy.
